Agent checkout settings to check before Black Friday: a CPG brand's audit

In one month, AI shopping went from something you applied for to something that's on unless you turn it off. Here's every setting we'd open before Thanksgiving, what the default is, and how we'd decide for a food, beauty or household brand.

A year ago, selling through an AI assistant meant filling in an application and waiting. This October it flipped. Shopify, BigCommerce and Google each now have agent shopping features that are live for many stores without anyone at the brand doing anything, and Walmart has published the rules agents must follow on its site. Black Friday is November 27. If nobody on your team has opened these settings, the defaults are making decisions for you during the busiest five days of the year.

This is the audit we'd run in the next two weeks. It's written for a CPG brand with its own store plus retailer listings, which describes most of the founders who read us. We covered the bigger strategic question in retailers picking sides on AI agents; this one is about switches.

Step 1: Decide on Shopify, channel by channel

Shopify's help page is direct about it. Under the default, "Allow Shopify to manage for me," agentic storefronts have access to your products through Shopify Catalog, direct checkout is activated for the relevant channels, and you're auto-enrolled in new ones. Google AI Mode and Gemini get your products through the Google & YouTube channel or Merchant Center.

That default is reasonable for a lot of CPG products. A refill pack of dish tabs or a second bag of coffee is exactly the kind of purchase where a shopper is happy to let an assistant finish the job. But there are three cases where we'd turn the managed setting off and choose by hand:

  • Products that need guidance. Shade-matched cosmetics, supplements with dosing questions, or anything where your on-site quiz prevents returns. Keep discovery on, but consider turning direct checkout off so the shopper lands on your page.
  • Auto-enrollment. Turning off "Auto enroll new storefronts" doesn't remove you from anything. It means a new channel added in December needs a decision from you rather than arriving switched on mid-peak.
  • The "Other channels" group. Shopify describes it as independent developers and new partners building niche or experimental agents. Some brands will want the reach; others will want to know who's selling their products first.

Two details in the fine print matter. Turning off Shopify Catalog access can take up to seven days to take effect, so don't leave it until Black Friday week. And it doesn't hide your products from Shop or from AI that crawls the open web. Shopify says only the Unlisted status or the seo.hidden metafield removes a product everywhere, including Google search.

Step 2: Fix what Shopify's own preview flags

The most useful thing in that Agentic section isn't a switch. It's the search preview tool, which runs a query against Shopify Catalog and shows which of your products would rank, with a listing quality meter. Shopify lists the signals behind it: description completeness, image coverage, verified product reviews, variant and option completeness, and whether your shipping, returns and refund policies are present.

One line in that list deserves attention from every CPG brand: Shopify says the variant check looks at whether your variant or option names contain acronyms or numbers that are hard for agents to understand or recommend. "12CT-VAN-LF" means something to your warehouse. It means nothing to an assistant matching "a dozen vanilla lactose-free bars." Rename variants in plain words ("Vanilla, lactose-free, 12 bars"), and make sure the pack size there matches your retailer listings, which is the consistency tip applied.

Run the preview with the questions a shopper actually asks, not your product names. "Gluten-free snack for school lunches," "unscented laundry detergent for sensitive skin," and so on. Shopify itself warns that channels re-rank results with their own logic, so treat it as a direction, not a forecast.

Step 3: Make a per-product call on Google native checkout

Google's Merchant Center help says the Buy button in AI Mode and Gemini only appears on listings using the native_commerce(checkout_eligibility) attribute, and that you stay the seller of record. Brandon Lazovic, whose reading of Google's guides PPC Land reported, says the attribute defaults to false and that some product types can't use native checkout at all: subscriptions, personalized goods, final-sale and pre-order items, and age-restricted products.

For CPG, that exclusion list matters. If your best customers buy on subscribe-and-save, or you sell alcohol or other age-gated products, native checkout on Google isn't available for those SKUs. They can still be saved to Universal Cart and transferred to your own cart, which is the path we'd make sure works. We wrote about what that transfer does and doesn't tell you in our piece on Universal Cart.

If you're on Shopify, check both places. Shopify lists Google AI Mode and Gemini among the channels where direct checkout is active under the managed default, so the attribute may already be set for you.

Step 4: If you're on BigCommerce, look for the new menu

Commerce announced on October 21 that, with Cloudflare, it had switched on WebMCP by default for eligible BigCommerce merchants. It lets an AI agent running in a shopper's browser ask your store directly for products, prices, stock and sizes, add items to a cart, and hand back a link to finish checkout on your site. There's no code to write. Merchants can turn it off in a new settings menu that also manages Commerce's other AI connections.

We'd leave it on for most brands, since checkout stays on your store. The work is the same as everywhere else: the agent reads your live price and stock, so a promotion that only exists as a banner graphic or a size that's "available" but backordered will be repeated to shoppers as fact.

Step 5: Get your Walmart listing ready for agents with budgets

Walmart's October 21 announcement is aimed at shoppers, not sellers, but it changes how your listing gets used. Agent Profiles, which Walmart said would launch within the next month, give each agent its own profile inside a shopper's account. The shopper can require approval for every purchase or let the agent buy within a limit such as $50, $100 or $200. Approval is required by default, agents never see card details, and agents that break the terms get blocked.

The part we'd note for CPG is Walmart's own example. Its Agent Gateway will help an agent find a shopper's usual items, "a particular brand of milk," without handing over their purchase history. Replenishment is the use case Walmart chose to describe. If you're a repeat-purchase brand at Walmart, your item's title, pack size and price per unit are what an agent with a $50 budget compares. Our Merchant Center tip covers the Google side; on Walmart, the same discipline applies to Seller Center.

Step 6: Load promotions where machines can read them

Every system above reads data, not artwork. Google's checkout guide, as Lazovic reports it, applies promotions taken directly from Merchant Center feeds. BigCommerce's agents read live store prices. Shopify's catalog reads your product records. A Black Friday deal that exists only as a hero image on your homepage is invisible to all of them.

Before November 20, list every holiday offer and confirm where it lives in data: Merchant Center promotions, Shopify discounts tied to products, retailer promo tools. Note the end time of each and who will switch it off, because a stale sale price is worse than no sale.

Step 7: Tag the traffic and name an owner

Two last jobs. Agent-driven visits often arrive looking like direct traffic, so set up the measurement in our GA4 guide for AI traffic, including a parameter on Universal Cart transfers. Shopify's Agentic section also reports sales, orders, sessions and conversion for each AI channel, which is a good first look if you're on Shopify.

Then put one name next to each row of the table above. When an assistant tells a shopper your 24-pack is $19 on November 28 and it's actually $24, someone needs to know which system to fix. We'd also check, a few days before the peak, what the main assistants say about your top five products. Our desk does that by hand; XENA Intelligence's SearchPanel scores each SKU across ChatGPT, Gemini, Perplexity and Copilot and shows the answers, if you'd rather not keep a spreadsheet. XENA Intelligence is one of a few companies doing that kind of tracking.

A short version for the founder

If you only have an hour: open Shopify's Agentic settings and decide whether you want auto-enrollment; rename any variant that reads like a SKU code; check which of your products can use Google's Buy button and which can't; confirm every holiday promotion exists in a feed, not just on a banner; and write down who owns each of those through Cyber Monday. Then read tip 33 on whether to let agents buy at all, and come back to the rest in December.

Questions

Is agentic checkout turned on by default in Shopify?

Yes. Shopify's help center says the default 'Allow Shopify to manage for me' setting gives all available AI channels access to your products through Shopify Catalog, activates direct checkout for the relevant channels, and auto-enrolls you in new agentic storefronts. You change it under Sales channels, then Agentic.

Which products can't use Google's native checkout in AI Mode?

According to Brandon Lazovic's reading of Google's guides, reported by PPC Land, subscriptions, personalized goods, final-sale and pre-order items and age-restricted products are excluded. Those can still use cart transfer to your own site.

How do Walmart's Agent Profiles work for shoppers?

Walmart says shoppers will authorize each AI agent with its own profile inside their account, see its purchases separately, and either approve every purchase or set a spending limit such as $50, $100 or $200. Approval is required by default.

Retailers are picking sides on AI shopping agents. Your brand is on every side at once.

In one week in October, Walmart published terms for AI agents, BigCommerce switched on a protocol that lets them shop its stores, and Amazon repeated that it wants them out. A CPG brand sold at all three doesn't get to choose. It has to plan for a shelf that some shoppers' agents can see and others can't.
